What Free to Build is
Free to Build is a 12-week cohort programme where you install the Small Business Operating System into your own business — while it’s running, with your real team and your real problems.
It is not a course. Courses are content, and content is the cheapest thing in this market — there are excellent free tutorials on every tool we use. What you can’t get from a tutorial is a deadline, someone reviewing your org chart, and a room of other owners at the same stage who’ll tell you when you’re avoiding the hard decision.
Each week installs one layer of the operating system: Foundation, Direction, People and Structure, Rhythm, Process, Data, and then a second pass at Direction once the rest is running. Every module teaches the concept, works it through on a fictional company called Meridian Supply Co., then hands it back to you — now here’s your version, due next week.
By week 12 you don’t have notes. You have a working operating system in your business, running.
Who it's for
Free to Build is built for owners of established small businesses:
- You run a business doing roughly $2M–$20M with 10–50 people
- The business works, but it only works because you're in it
- You've read Traction or Scaling Up and never fully implemented either
- You want to step back, hand over, or eventually sell — and know it isn't ready
- You'll actually do the work between sessions. This is installation, not attendance
Not a fit if: You're pre-revenue or solo. The frameworks assume you have a team to build structure around — come back when you do.
What gets installed
Foundation — weeks 1–2
The bedrock: your Google or Microsoft environment, core tool setup, and a knowledge base with the admin databases the rest of the system sits on.
Direction — week 3
Vision, mission, values, your primary aim, core focus, and marketing strategy. What the business is for, written down and agreed.
People and structure — weeks 4–5
Accountability chart, the right people in the right seats, your leadership team, and a clear definition of the founder's role. Change management starts here too.
Rhythm — weeks 6–8
The densest layer and the daily backbone: quarterly rocks, the weekly leadership meeting, company-wide news, monthly financial review, and your first scorecard.
Process — weeks 9–10
Your critical workflows documented as playbooks, so quality stops depending on who happens to be doing the work.
Data — week 11
A full scorecard, leading indicators that tell you what's coming rather than what happened, and cash-flow visibility.
Direction, second pass — week 12
With the system running, you set strategic anchors for the year ahead — and graduate.

Applied to your business every week
Roughly 60% of the work is in your own business, not the teaching example. Every module ends with your version, due the following week.

Common questions
How is this different from just reading Traction?
The books are good and most people never implement them. What's missing isn't information — it's a deadline, someone looking at your specific situation, and other owners doing it at the same time. That's what this adds.
I don't have time for a 12-week programme.
It's built around roughly two hours a week because everyone in it is running a business. And the reason you don't have time is the thing the programme fixes — that's not a coincidence.
Do I need to bring my leadership team?
Not for every session, but some of the work — the accountability chart, the weekly meeting — has to involve them to be real. We'll tell you which weeks matter.
